Seven Weeks to Black Friday: A Countdown for NI Retailers

Black Friday is 27 November. That gives you seven weeks, and the useful ones are the first four — because by the middle of November you should be executing a plan rather than making one, and any structural change to your website after roughly 10 November is a risk you are taking for no good reason.

Here is the countdown, week by week. It assumes an online or hybrid retailer in Northern Ireland; adapt the operational weeks if you are purely bricks and mortar.

Week 1 (6–12 October): Decide

Nothing gets built this week. Decisions get made and written down.

What is the offer? Percentage off everything, tiered discounts, specific products, bundles, free delivery, or a mix. Vague answers here produce chaotic execution in six weeks.

On what? Run the margin numbers on the actual products, not on an average. Peak-season acquisition costs rise sharply, so a discount that works in October may be loss-making in late November once media costs have moved.

For how long? UK Black Friday is now a period, not a day. Most retailers run something from the Monday of that week, and many start earlier. Decide your start and end date now, and decide whether Cyber Monday on 30 November is a separate event or a continuation.

What are you not doing? Equally important. A small team cannot run Black Friday, the Christmas Market period, Small Business Saturday and a gift campaign properly.

What does last year say? Pull the data. What sold, what margin it delivered, what got returned in January, where the traffic came from, what fell over.

Week 2 (13–19 October): Build the Foundations

Build the landing page, unpublished. A permanent, undated URL — /black-friday, not /black-friday-2026 — so it accrues value year on year. Our guide to Black Friday landing pages covers structure in detail; our seasonal landing page guide covers the general principles.

Fix your site speed now. Not in November. Run the checks in our website speed benchmarks guide and deal with images, scripts and caching. Every 100ms matters more on the day than it does today.

Talk to your host. What are your traffic and resource limits, what happens when you exceed them, and can you upgrade temporarily? Get the answer in writing now rather than at 9pm on the night.

Confirm stock and packaging. Order more packaging than you think you need. Running out in late November is common and has no quick fix.

Week 3 (20–26 October): Checkout and Fulfilment

This is the week for anything that touches the order path, because it needs a month of real-world use before peak.

Checkout. Guest checkout on, express payment options prominent, address autocomplete that handles Northern Ireland postcodes, total cost visible before the last step, no surprise charges. Our checkout optimisation guide covers the specifics, and our payment gateway guide covers provider choice.

Returns policy. Extend it over the festive period and say so on the product page. It increases conversion more than most discounts do.

Week 4 (27 October – 2 November): The Switch

Halloween ends on the 31st. On 1 November, everything seasonal changes over.

Take Halloween down that morning. All of it.

Put Christmas up the same day. Homepage, category imagery, email templates, social profiles. Our Halloween marketing guide covers the handover.

Warm up your email list. Send something useful before you send something promotional — a gift guide, a new arrivals piece, a genuine piece of help. Lists that only ever receive discounts get ignored when the discount arrives.

Segment the list. At minimum: previous customers, recent browsers, never-purchased subscribers. They should not all get the same email on 27 November.

Get paid campaigns live and stable. Not the Black Friday creative — the underlying campaigns. New campaigns launched in peak week are learning during the most expensive auction of the year. Our guide to paid ads in peak season covers the cost curve.

Week 5 (3–9 November): Content and Traffic

Publish gift content. Gift guides need six to eight weeks to rank; this is the last week where publishing has a meaningful chance of organic payoff this season. Our guide to gift guides that rank covers how to build ones that work.

Publish the Black Friday page. Live, but as a "coming soon" with an email capture. This does three things: it starts accruing search signals, it gives your ads a destination for early-intent traffic, and it builds a list of people who have explicitly asked to be told.

Test everything end to end. Place a real order. Use a real card. Check the confirmation email, the dispatch email, the packing slip, the return label. Then do it again on a phone.

Week 6 (10–16 November): Freeze and Rehearse

Code freeze from 10 November. No structural changes, no plugin updates, no new integrations, no theme edits. Content and pricing changes only. This single discipline prevents most peak-season incidents.

Rehearse the day. Walk through it: who publishes the offer, at what time, who watches the site, who handles support, what the escalation route is if something breaks at 11pm, who has the hosting login.

Write the support answers now. The ten questions you know are coming — delivery dates, discount codes, price matching, returns, stock. Pre-written and agreed beats improvised at volume.

Week 7 (17–26 November): Execute

Early-week teaser emails to your warmest segment. Early access converts well and spreads load away from the peak.

Publish the offer on schedule. Most UK retailers now run from the Monday of Black Friday week. Decide, announce and stick to it — moving the date mid-campaign erodes trust.

Have someone on support. Fast, human replies during peak convert doubt into orders.

If You Are Reading This Late

You can still run a good Black Friday with three weeks' notice. Compress it: decide in week one, build the page and fix the checkout in week two, freeze and execute in week three. Drop the organic content entirely — it will not rank in time — and put that effort into email, which is the fastest channel available to you and the cheapest.

What you cannot compress is the technical work. A slow site or a broken checkout on 27 November costs more than any campaign earns.
